RG ROAS Genius
TikTok desk · Shop commission aware

Impulse buying has a ceiling. Here it is.

TikTok moves cheap products fast, which means freight and commission eat a larger share of every order than they do anywhere else. This desk resolves order value, goods, tiered shipping and TikTok Shop fees into one hard number: the most you can pay for a customer.

Crossing the free shipping threshold moves the shipping charge to zero, which is why break-even CPA can fall as basket size rises. Watch for that step in the simulation.

Where the order value goes one average order

Why TikTok maths is different

Low order values punish fixed costs

Pick, pack and outbound freight barely move with basket size. On a $34 order, $7.40 of handling is 22% of revenue. On a $95 order it is 8%. Every percentage point that fixed cost consumes is a point unavailable to pay for acquisition, which is why the same creative can be profitable for one brand and ruinous for another selling at half the price.

Break-even CPA = AOV − goods − shipping − fees − expected return loss

Three commissions, not one

TikTok Shop takes a referral commission on gross merchandise value. Creators in the affiliate programme take a second cut, set per product and often between 5 and 20%. Payment processing takes a third. They compound on the same order value, and it is common to see the combined take exceed 18% before a single advertising dollar is counted.

  • Model creator commission as a cost of goods, not a marketing expense. It scales with every affiliate-driven order whether or not you were bidding.
  • If your affiliate mix shifts, break-even CPA moves. Re-derive it monthly rather than treating it as fixed.
  • Sample seeding, gifted product and shipping to creators belong in overheads, not unit economics.

Free shipping thresholds cut both ways

A threshold lifts average order value, which is usually good. It also removes the shipping revenue you were collecting on the orders that cross it, and those orders often cost more to ship because they are heavier. The simulator above shows this as a step change rather than a smooth curve. If break-even CPA drops when basket size rises, the threshold is set too low.

Return rates on impulse categories

Impulse purchases return at higher rates than considered ones, and a returned order costs more than it earns: you lose the order value, the outbound freight and often the inbound. Enter the rate honestly. Modelling 3% when reality is 11% will make an unprofitable account look scalable for exactly as long as it takes to process the refunds.

Setting a bid you can defend

  1. Compute break-even CPA with today’s freight and commission figures.
  2. Set your target CPA at 70 to 80% of break-even. That gap is your profit, and it absorbs the week where freight surcharges appear.
  3. Use cost cap or bid cap rather than lowest cost once you have stable conversion volume. Lowest cost optimises for delivery, not for your ceiling.
  4. Re-check after any product mix change. A new hero product at a different price point invalidates the entire model.

Common questions

What is a good break-even CPA on TikTok?

It is not a benchmark, it is an output. Break-even CPA is whatever remains of your average order value after goods, freight, handling, commissions and expected returns. Two brands selling at the same price can have break-even CPAs of $18 and $6 purely because of sourcing and freight.

Should creator commission count as marketing spend?

For unit economics, treat it as a cost of goods. It is deducted from every affiliate order regardless of what you bid, so including it in the cost base gives you an acquisition ceiling that holds. For budget planning you may want to see it separately, but the break-even figure should already net it out.

Why did break-even CPA fall when I raised my order value?

Because the basket crossed your free shipping threshold, so you stopped collecting the shipping charge while still paying to ship. If that step costs more than the extra margin the larger basket brings, raise the threshold.

How do TikTok Shop and TikTok Ads interact?

Shop orders carry the referral commission whether they came from an ad, a creator video or organic search inside the app. Ads add acquisition cost on top. Model the commission first, then treat advertising as the last cost line, which is exactly the order the waterfall above uses.

Is the reported purchase count reliable?

In-app Shop conversions are observed directly and are reasonably accurate. Traffic sent to an external site carries the same modelling caveats as any other platform. If you run both, reconcile against total store revenue before trusting the blended figure.
